The Hidden Weight: When Distrust Becomes a Tax
In a world of accelerated decision-making, executives are obsessed with reducing visible costs—labor, materials, processes. Yet, the real drain on resources rarely appears on the balance sheet. It hides in relationships: distrust.
Trust is not an ethical luxury, it’s the silent multiplier of performance. Covey’s research shows that when trust increases, speed rises, and costs drop dramatically. Conversely, a culture of caution and suspicion imposes an invisible tax on the organization, showing up as micromanagement, defensive silence, and endless meetings.
For leaders, the true question isn’t how much people work, but how they work and that “how” is entirely shaped by the level of trust they’ve been able to build. Many executives face this pressure alone, without a clear space to reflect with lucidity.
The Trust Equation: A Behavioral Diagnosis for Leaders
The most common mistake among technically brilliant leaders is believing that trust is earned solely through results through competence. In reality, trust is a complex currency, balanced between Character and Competence. When this balance is lost, collaboration freezes.
To move from concept to practice, leaders need a diagnostic lens: the Trust Equation (Maister, Green & Galford).

- Trust is strengthened by three key factors:
- Credibility (What You Say) – Reflects perceived competence and integrity. Built by communicating authentically and competently.
- Reliability (What You Do) – Grows from the consistency between words and actions over time. This is the purest expression of Walk the Talk.
- Intimacy (The Safety You Offer) – Represents the emotional safety others feel when engaging with you. Do people feel safe being open with me?
The Denominator: Ego as a Strategic Risk Factor
There’s one element that can neutralize the entire equation: Self-Orientation.
When others sense that your intentions are driven by ego rather than shared purpose, trust collapses. This is a strategic risk—especially in senior roles, where pressure can trigger defensive or self-centered behaviors.

- Appreciation (Identity-Focused): Shapes culture. It’s the deepest form of recognition, acknowledging who the person is, not just what they do.
These three levers, when integrated consistently, define organizational culture.
